Well, a quick 5-deep nest of loops later [1], my prog can now solve the git that was in last Friday's Graun.
It really is more fun writing the prog than doing them by hand.
[1] Totally inelegant, but I never did claim to be good at this stuff. I probably should have set the initial grid up as a single long string and taken amusing slices out of it for processing, or done it all with a bitmap and AND OR NOT XOR ops or something. The problem is probably well suited to processing in Lisp, which I never learnt, or maybe Prolog...
